What actually happened?

The four authors studied more than twenty thousand people across a thousand organisations to find out why some people can hold a conversation where the stakes are high, opinions differ and feeling runs hot. A conversation fails at the moment somebody stops feeling safe, not at the moment the disagreement is widest. They watched what people do when safety goes: silence, which is avoiding, masking, withdrawing, or violence, which is labelling, controlling, attacking. And what most of us do next, which is argue better, so the other person retreats further. The move is to stop the content, rebuild the safety, then return.

Watch two things at once, the content and the person

Half your attention in a hard conversation belongs to the other person's state. The first sign of silence or attack means stopping the content, because nothing said now will land. Most people watch only the content, and so keep pushing paper through a door that has already shut.

Sure, whatever you think, is not agreement, it is the silent exit. The question is not so are we agreed but did something I said come out too hard.

Take the misreading apart with contrasting

When your intent has been misread, the sentence that works denies the misreading first and then restates the meaning: I am not saying you cannot do the job, I am saying we both underestimated this schedule. Threat first, content second. In the other order the second half is never heard.

One line before the criticism — I am not raising this to pin it on anyone — stops most of the defending before it starts.

Fill the pool of shared meaning

A lot of disagreement is not two conclusions but two people each holding facts the other has never seen. Put both sets of facts and both routes on the table before arguing about the conclusion, and a fair share of the argument dissolves while you are doing it.

Two departments fighting over priority say what data they saw and what they were promised, and often find they were arguing about two different things.

How do I use it today?

Where you are: the clearer you make it, the more the other person goes quiet or goes up.

Ask first: is this silence or is it attack? Should I stop the content and repair the safety? Is there a misreading to take apart with I am not saying, I am saying?

Where it goes wrong: turning build the safety into give way on everything, so the thing that needed saying is never said.
