The whole book is an answer to one question asked to his face. Why the answer moved from people to place.
What actually happened?
In 1972 Diamond was walking on a beach in New Guinea when a local politician named Yali asked him: why is it that you white people developed so much cargo and brought it to New Guinea, but we black people had little cargo of our own? Diamond knew Yali's people were in no way less clever than Europeans. The fashionable answers were race and culture. His was environment: which plants and animals could be domesticated, the shape of the continents, the history of germs. Different starting conditions, compounded for millennia, come out as cargo.
Rule out they are just not capable first
It is the laziest attribution available and it terminates the inquiry. Diamond disproves it before he earns the right to look for real variables: inside their own environment New Guineans show no deficit at all. Take the people out and what is left is the part you can change.
A regional market that will not grow gets explained by no spending power there, and the day is over. Find one local competitor doing well and the answer is void.
The gap is compound interest on the starting conditions
Eurasia had fifty-six species of large-seeded wild grass and thirteen domesticable large mammals; the Americas had one and Australia none. That head start ran through food surplus, population, specialisation, technology and immunity for thousands of years.
Two companies look nothing alike after ten years. Trace it back and the first year holds one small difference — one landed a seed customer — and the rest is compounding.
Environment does not cancel present responsibility
He explains where a long-run gap came from, not that individuals and this generation have nothing left to do. Turning environment into fate is the same early clock-out as blaming race. The use of it is to name the structural handicap, then work the parts of the structure that move.
Admitting you started late with less is honest. Making it the explanation of every result is fleeing. Late entrants need the route that does not reward being first.
How do I use it today?
Where you are: a group or a team has lagged for years and the popular explanation is that they are not good enough.
Ask first: how do these same people perform under different conditions, and which of their starting conditions were actually worse?
Where it goes wrong: using environment to excuse everything happening now, or ignoring a real structural gap and demanding equal output anyway.
