You do the unseen work behind the front line, and the front line says you never lifted a finger. How did Liu Bang rank a non-fighter first?
What actually happened?
After Liu Bang defeated his rival, ranking his followers took over a year of argument. He judged Xiao He's service the greatest and gave him the largest fief. The generals protested: we wore armour and carried blades, some of us fought a hundred battles, and Xiao He never sweated, he just wrote and talked; why is he above us? Liu Bang asked if they had ever hunted. The hound runs down the hare; the hunter points out where it is. You are the hounds. Xiao He is the hunter.
Count the thing that made the fighting possible
The generals counted battles won and cities taken. Liu Bang asked who made those battles possible. Counting kills is easy; asking who was the hunter takes a second question. He ranked that second answer above the first.
The product ships and the engineers are thanked. The person who negotiated the brief, won the budget and set the rota is on no one's thank-you slide.
The rear gets crowded out by the front
When the rear fails, everyone sees it at once. When it holds, nobody sees anything, because holding is what good work looks like. Liu Bang later said himself that keeping the base secure and the army fed was something he could not match. Only the one who decides can say so.
Support, finance, operations and admin barely appear in the monthly highlights. Their value shows up on the day something breaks.
Risk is also a contribution
Liu Bang added a point: most generals had come alone, a few with two or three kinsmen. Xiao He brought dozens of his whole clan, all riding on the same outcome. Staking everything you have on the same venture is part of what you gave to it.
An early employee who put in savings and a family's trust is not the same as one who put in hours.
How do I use it today?
Where you are: you do the supporting work, the part that lets others charge ahead, and the front line neither sees it nor counts it.
Ask first: if my part were gone, which things would stop? Write those down as facts someone can check, and give them to whoever decides the rewards. If you are the one deciding, ask who made each success possible.
Where it goes wrong: treating the rear as a reason to expect credit for free. And Liu Bang's word for the generals, hounds, met only silence: he could say it because he held the power, not because he had persuaded them. Don't copy that line if you do not hold his seat.
