Drawing up with a river behind you is the classic blunder, and he won anyway. Two preconditions get left out of the telling.
What actually happened?
At Jingxing, Han Xin had tens of thousands of raw recruits against two hundred thousand Zhao. He sent two thousand light horse with red banners to hide behind the Zhao camp, then drew his main body up with the river at its back. The Zhao laughed at a man with no retreat. His troops feigned a rout, the Zhao poured out after them, and the two thousand rode in and changed every flag to red. Asked afterwards, he said: throw them onto dead ground and they will live. Then the part that matters: these were men levied off the market, and on live ground they would have run.
Dead ground is for a particular kind of troops
He gave the precondition himself: these were men driven in off the market, not a seasoned force that could be manoeuvred. Cutting the retreat is a remedy for that kind of army, not a general method. Used on trained troops it simply wastes them.
A hard deadline on a team that has just formed and barely knows itself can force cooperation. The same move on a mature team only wrecks a rhythm that was better.
The visible half is never the whole thing
What everyone remembers is the line drawn up against the river. What decided it was two thousand horse and a camp full of swapped flags. The theatrical part, the part with an audience, is usually cover; the move that settles the outcome happens quietly elsewhere.
Behind a rival's loud launch there is usually something unannounced happening at the same time: locking a supplier, signing an exclusive, hiring your people.
If you cut the retreat, cut it properly
With the river at your back means the way out is actually gone, not apparently gone. If the ranks know there are boats on the river, the device stops working at once. A half-burned bridge only makes people fight while timing their withdrawal.
Announcing that the company pivots if this fails, while keeping every person and every pound on the old line, tells everyone the retreat is intact and starves the new direction.
How do I use it today?
Where you are: you want a hard deadline or a burned bridge to force your team to perform.
Ask first: is this the kind of team that needs to be forced, and what is the other half of my arrangement?
Where it goes wrong: treating dead ground as a cure-all and using it on people who could already fight; a retreat that is cut in name while everybody can see it is still there.
Lines to keep
Throw them onto dead ground and they will live.
