He held the chance to split the empire three ways and the chance to walk away whole. Taking neither is what killed him.
What actually happened?
With Qi pacified and a large army under him, Kuai Tong urged Han Xin to set up on his own, saying the balance of the empire hung on him alone: he whose valour overawes his lord stands in danger, and he whose merit covers the world goes unrewarded. Han Xin wavered, said the king of Han had treated him generously and he could not bring himself to betray him, and after a second appeal still did not decide. His command was taken, he was moved from king of Qi to king of Chu, demoted to marquis of Huaiyin, held in the capital, and finally killed for revolt.
Refusing both roads is choosing the worst one
Setting up alone and standing down each have a price, and each price can be worked out. Whoever stops in the middle believes he has lost nothing and is in fact carrying both risks: still holding force that frightens people, with no plan for using it to protect himself.
Neither really taking the thing on nor clearly handing it over, on the grounds of let us see. Three months later there is no result and the old position is gone too.
Holding power you do not intend to use is the danger
People assess your threat by your capability, not your intention. His refusal to betray was sincere, but sincerity is invisible from outside; what is visible is the army. Valour that overawes the lord names exactly this: the danger comes from the strength existing at all.
