You want to change the rules, and the most senior elder says no first. How did King Wuling get his uncle into nomad dress by the next morning?

What actually happened?

King Wuling had settled on the new dress, but his uncle, Prince Cheng, the weightiest elder at court, pleaded illness and stayed home. The king issued no decree. He walked to the prince's house and said: in a state the people obey the ruler, in a family they obey their elders, and I fear the world will talk if you refuse. He added: clothes are for use, and ritual is for getting things done. The prince gave way. The king handed him the nomad dress on the spot, and next morning Prince Cheng came to court wearing it.

Go to the hardest person first

The whole court was watching Prince Cheng. Once he pleaded illness, everyone who opposed the king had cover. Wuling did not send others to persuade him, nor wait for him to come round. He went to his door. Going yourself says this matters to you.

A new process is stuck. Don't rush out an all-hands email. Go to the senior colleague everyone watches and say it to his face.

Begin with what they care about

He did not press the point that new beats old. He talked about what ritual is for: to make things work, adjusted to local conditions. And he took up the prince's own worry, what the world would say, as concern for the state, not vanity.

If the objection is who takes the blame when it fails, settle who is accountable before you praise the new way.

Hand it over, then see him wear it

When the case was made, the king gave him the clothes there and then. A change of mind has to become something visible before it counts. When Prince Cheng wore it to court the next day, the other elders had no reason left to delay.

To move a team to a new tool, use it in your own work first, then give the hands-on teaching to the person who trusts it least.

How do I use it today?

Where you are: you want to change a habit everyone shares, and the most senior person is the first to say no while the rest watch him.

Ask first: have I gone to see him myself? Am I speaking to what he cares about or to what I want to say? Can I put something visible in his hands?

Where it goes wrong: assuming a visit equals persuasion. Part of why Prince Cheng yielded was that the visitor was his king, and 'in a state, obey the ruler' carried weight. Without that seat, a visit is only the start: bring an answer to the thing he fears.
