What actually happened?
With Wu destroyed, Fan Li left at once and took a boat onto the lakes. He wrote to Wen Zhong, who stayed, and his reasoning was not about the situation but about the man: the king of Yue has a long neck and a beak like a bird's; you can share hardship with him, you cannot share ease. Wen Zhong stayed, and was later ordered to kill himself. Fan Li changed his name, went into trade in Qi, made a vast fortune, was offered the chancellorship, returned the seal, gave the fortune away, started again at Tao, and made and dispersed a fortune three times.
Reading the person beats reading the situation
Situations change; a person's construction doesn't. Fan Li's judgement wasn't 'this is dangerous now' but 'here is what this man becomes when things go well' — a judgement that already held before Wu fell. It was just not yet needed.

Sharing hardship and sharing ease are different capacities
The precision is in separating two relationships. People who carried something together can't necessarily divide something together. The first is held by a common enemy; the second demands restraint in dividing gains — far rarer, and only visible after the win.
Teams that were fiercely united while building often break at the first real payout. The people didn't change. The test did.
Letting go is harder than accumulating
He built a great fortune three times and gave it away three times. This wasn't a performance of generosity — returning the chancellor's seal in Qi, starting again at Tao, each time he abandoned a position already in hand. Many can accumulate. Almost nobody puts down what they already hold.
Handing over the business you built to start an uncertain line is far harder than minding the mature one, even though everyone knows it will decline.
