What actually happened?
Liu Bang had taken the capital first, and Xiang Yu was arriving with a far larger army and every intention of destroying him. Xiang Bo, an uncle of Xiang Yu, rode over in the night to warn Zhang Liang privately and get him out, because Zhang Liang had once saved his life. Zhang Liang refused to leave. He told Liu Bang, brought Xiang Bo in and had him introduced, and set up the meeting at Hong Gate the next morning where Liu Bang apologised in person and left the banquet alive. The favour he would not spend on himself is what saved everybody.
The Liu county rule
Take what is enough, not what is most. Thirty thousand households is a symbol of achievement; one small county is a home. Asking for less was not modesty, it was a calculation: the smaller the request, the smaller the threat, the safer the man who made it.
The largest available title comes with the largest available surface area for somebody else to aim at.
Three men, three answers to the same danger
Facing the same problem of having served too well, Zhang Liang disappeared, Xiao He made himself look small and slightly disreputable, and Han Xin did neither. Two of them died in their beds. The strategy decided the outcome, not the loyalty.
When a founder starts feeling crowded, the people who narrow their own footprint early are not being timid. They are reading the same signal.
The timing question is when, not whether
When the birds are gone the good bow is put away. The difficult judgement is what counts as done. His answer was: before the other side has begun to wonder about you. After that, the same move means something else entirely.
Han Xin knew the danger, and neither left nor handed back command. He spent the longest time of the three in the middle ground, which is the one place with no exit.
The Tao Te Ching line, lived
Withdraw when the work is done: that is the way of heaven. He is the person who actually did it. Not passivity, but the best available survival play: step out of the contest while everyone else is still in it, and you no longer have opponents.
Handing the thing over while it is going well converts a rival into a beneficiary. The same handover after the decline converts nothing.
How do I use it today?
Next time a promotion or a larger position is put in front of you, run the Liu county rule before you answer. Ask for the level that is sufficient and safe rather than the largest one on offer. The extra mostly buys exposure.
