Double 11 Without Xiaoyaozi: Platforms Split the Cake, Merchants Eat the Loss
Double 11's complexity wasn't designed — it accreted as dozens of industry lines each piled their own playbook onto one app; the platform takes roughly half, and a merchant with a multi-billion-yuan annual business is left with a few million in profit.

Big merchants shout no discounts, then discount anyway
The most fractured scene on the merchant side this Double 11: a group of big merchants declared ‘I'm definitely making money this Double 11, I won't break price,’ small and mid-sized merchants believed them and narrowed their discounts, offering only free gifts. Then the moment Double 11 opened, the merchants who'd made the declaration slashed prices like crazy, and the small and mid-sized merchants were all stunned. Zhao Yuanyuan calls this ‘plain and unadorned commercial warfare’ — the big guy normally sets the industry standard price at 300, and everyone below can sell at 268 or 199 and still make money; the big guy suddenly goes to 99, and everyone collapses with him. So this year's Double 11 has this character: some things really are cheap, some things aren't, depending on whose goods you're buying.

Why are there so many Double 11 playbooks that even women can't stand it? Zhao Yuanyuan's explanation is ‘the inevitability of departmentalism’: the apparel industry line thought up a new playbook this year and stuffed it in, the food industry line thought up a new playbook and stuffed it in, livestream, short video, and Juhuasuan each had to stuff theirs in too. Even the central Double 11 project team doesn't know how many playbooks are inside. Users want to buy clothes, buy food, buy cosmetics, and every time they have to relearn the rules — the learning cost is extremely high. The bosses know it's complex too, but they can't solve it — if it were unified into a flat 50% off across the board, what would each line's people write in their weekly reports, what would they write in their annual reviews, how would they get promoted and get raises. It's a dead loop.

Taobao formed a super-head ecosystem like Li Jiaqi and Viya, while Douyin's fortunes rotate — Zhao Yuanyuan argues this isn't a difference in operational capability, it's users voting with their feet. The platform's math is: with the same ten thousand people online, split across 100 livestream rooms, total GMV just isn't as high as when they're all camped in one super-head's room, and the return rate may be lower too. But Douyin later became ‘a bit anti-super-head’ — because once the tools matured, supporting merchants' own livestreams became more cost-effective: a merchant is thrilled to hit 1:2.5 to 1:3 ROI, and on 100 yuan of goods sold the platform can take over 30 yuan, far faster than letting a streamer take the big cut and then skimming six points.

Zhao Yuanyuan gives a concrete bar: a single session reaching 20 million or more counts as a super-head streamer. When super-heads run into trouble it's usually in two places — first, personal life: once they enter a revenge state they can't handle the wealth, and a pack of scammers suddenly appears around them; second, team management and operations can't keep up. His weighting: a super-head streamer's personal factor accounts for only about 30% of success factors, 70% depends on operations, goods, the surrounding service team, and partners. Decline isn't suddenly vanishing the next day — because the cash flow is so large and the fault tolerance so high, the slide is slow, lasting at least half a year, and it repeats.

One platform barely mentioned in the whole episode that Zhao Yuanyuan thinks could be the future e-commerce giant: Video Accounts. His judgment is that this year's scale should break around 500 billion, versus only one to two hundred billion last year, doubling every year; by next year and the year after it's trillion-level, i.e. the tier of the cat-dog-pin first-tier club. The key point is that with overall internet consumption not growing that much, this slice of cake is being quietly cut away by Video Accounts. His reflection: years ago everyone thought e-commerce was the industry least likely to be disrupted, and today it's become the most fractured industry with the most competitors.

Zhao Yuanyuan breaks down how the cake is divided: the platform can take about 50%; streamer commission is 15% to 35% by category convention, equivalent to taking goods at a 35% discount, plus slot fees — Li Jiaqi's slot fees actually aren't high, the cheapest is 100 yuan, the most expensive only 100,000, but some Douyin streamers' slot fees are absurdly high, and once added the merchant is simply losing money. The result is that brand-building merchants have extremely low profit margins: on a multi-billion-yuan annual business, the final profit may be just a few million, ten or twenty million, and at year-end settlement ‘every single one of them is sitting there crying.’ He judges that the main body in the future is still the merchant, because the merchant is ‘the one in front of the hundred million.’

One thing merchants complained bitterly about this Double 11 is that every platform demanded the lowest price across the web, and no traffic if you didn't give it. Zhao Yuanyuan calls this ‘disguised either-or’ — back then it was you're not allowed to open a store over there, now it's you're not allowed to put a price over there. But he reminds onlookers not to see only the bullying side: merchants dare to make this demand because there's usually an unwritten second sentence — ‘I'll give you three million in traffic, I guarantee you can do a hundred million in sales here today, you in?’ So this isn't one side holding your nose down, it's sitting at the table negotiating business, a give-and-take exchange of interests.

Zhao Yuanyuan gives a Double 11 rise story most people wouldn't think of: Moutai. Five years ago Moutai sold explosively on Double 11, and last year or the year before it was frantically bought again. His chain of explanation: many people grabbed Moutai on Double 11 and stockpiled some, so they had the product in hand, which generated Moutai-related topics and social activity, and public opinion spread out from those sources. In 2017 he sat at the Double 11 scene watching the data and found people weren't buying Moutai by the case, they were buying it by the ton; at the time he couldn't figure out how there were so many rich people, and only later understood — ‘by this point Moutai had become currency, they were buying money.’
